Plugging the Hole Part Six - Talk Softly But Carry A Big Stick: Contract Negotiation

Last but not least in our six part journey on telecom cost management is one of the biggest hurdles to getting a good deal.   Telecom contract negotiation

You MUST negotiate with your vendors, no matter how large or small your firm is.  And preferably BEFORE renewal time arrives.  Do some homework on what you’re paying now, what competitors are offering, and what current marketing specials your vendor is offering.  That will give you some idea of the pricing landscape.  But realize that no one is going to give you a great deal right off the bat.  They have all the cards, and you're just guessing.

That is why it never hurts to get some telecom benchmarking data from a TEM firm, so you know what you should be paying. Then take that information to the bargaining table, or put out a new RFP.  A telecom audit team can help with you with that too, if you want to bring in the big guns.

But the main point, no matter how you go about it, is to never shy away from asking for a better deal – you won’t get anything if you don’t ask. 

These few tasks are just the beginning of a path to strong telecom expense management.  But even baby steps can offer savings, that over time can grow.

Almost there.  And you're probably sick of me talking about all this extra WORK I think you should do to reduce telecom expenses.  But then now you know why some people give up and outsource it to a telecom audit team.   But it's also why we built our new Clearview TEM software tool that we deliver via the web.  It's easy to learn, not too expensive and it makes all this a whole lot easier.

What Deployment Models Are Used For Telecom Expense Management Solutions?

There are several models used by mid-market companies for telecom expense management. These models include manual processes performed internally, outsourced services, homegrown applications, on-demand software-as-a-solution (SaaS) solutions and on-premise vendor solutions.


 
Manual processing includes the use of spreadsheets and other labor-intensive processes to manage telecom expenses. Outsourced services involve a 3rd party that performs all or part of the end-to-end processing of telecom bills including processing and paying the invoices, auditing and analysis for savings opportunities, management of assets such as lines, circuits and devices, and providing deliverables and reports for informational purposes.

Homegrown applications include the development of an internal database to assist organizations in managing their expenses. SaaS involves providing self-serve, web-based software and back-office services that enable corporate business analysts to perform telecom expense management in-house, implementing savings opportunities themselves. On-premise solutions involve licensed software that is loaded on a server at the customer’s premises for the purposes of managing telecom costs.

Hammering Out The Details

The market for Telecom Expense Management software is getting crowded.  Not much more than five years ago, our challenge was mostly centered around educating organization that Telecom Expense Management companies existed and that there is an entire industry whose goal is to reduce business costs, perform telecom audits and provide telecom cost management software.    Now, the word is out and the challenge has shifted to differentiating one expense management solution from another. 

The good news here is that the consumer has choices and is in a position to be a little picky.  When it comes to this pickiness, the savvy buyer is wise to make sure that any telecom expense management software solution can serve as an audit workbench as well as an information repository.   This is to say that any TEM software is going to give you reports, trending, and a way to organize your expenses at a glance.  What can differentiate a select few from the many are additional tools to give you the power to perform telecom auditing, expense analysis, and other activities to reduce business costs.

Mid-Market Companies' Current Approach to Managing Telecom Expenses

Have you ever wondered what the most common mid-market approach is to managing telecom expenses today?

During a recent AberdeenGroup telecom expense management webinar sponsored by Valicom on the topic of SaaS TEM Solutions for the mid-market, there was an informal poll conducted with 75 mid-market attendees around the question “What is your current approach to managing telecom expenses?” The results of the responses are shown in the graph below:




This poll indicated that the majority of attendees used an internal manual processing approach to telecom expense management. Contingency audits comprised the majority of outsourced services available to mid-market companies, and other telecom expense management solutions are virtually non-existent for medium-sized businesses.

Greater telecom expense complexities drive larger organizations to deploy homegrown applications and on-premise software; however they tend to be too complex and costly for mid-market companies. According to Hyoun Park, Research Analyst, Telecom and Unified Communications at AberdeenGroup: "AberdeenGroup research shows a large need with middle market organizations for on-demand telecom expense management solutions. Top Pressures For Controlling Telecom Costs

During a recent webinar, sponsored by Valicom, featuring AberdeenGroup research on the topic of SaaS TEM solutions for the mid-market, there was an informal poll conducted with 75 mid-market attendees responding to the question: “What are the top pressures your company is facing to control telecom costs?” The results are shown in the graph below:  

 


 

As you can see, the majority of companies (72%) responded that organizational pressure to reduce operational (including telecom) costs, was the business driver to control telecom expenses. So the business need is there, but what are they doing about it?

Tracking Variable Cellular Costs

Variable cellular costs can add up quickly. Most of the time you don't know they are going to happen until they hit your bottom line. IT Unprepared For Flood Of Consumer Devices, Apps

The coming wave, and how it can totally blow your telecom expense budget....

A new IDC/Unisys report shows that managing the rise of consumer devices and apps in use in the workplace is taking many IT departments by surprise.  At a time of slim budgets and tight staffing, the new wave of
computers, smart phones, audio players, tablets, and eBooks is adding yet another layer of complexity to an already overburdened department.

Many of the remote or roaming staff using these tools, referred to as "iWorkers" "don't often differentiate among activities, devices, and applications used for work and those used for personal pursuits,'' said John Gantz, IDC chief research officer, who authored the Unisys-sponsored report, "A Consumer Revolution in the Enterprise." 

"The pressure on IT organizations to integrate consumer-oriented devices and applications will only increase as younger workers, who have grown up in a world of texting, social networking, and smartphones, make their mark in the workplace," said Gantz.

For example, IDC is projecting that the number of employees using smartphones at work will rise from 90 million at the end of 2009 to 160 million through 2014 in enterprises with 500 or more employees. And the number of smartphones apps will hit 500,000 this year, according to the IDC research.

"We're not heading toward an age of total mobility. We're essentially there,'' said Alex Manfrediz, an IDC project manager on the study. "Having mobile devices and access to information anywhere, whether WiFi or not, that is fully expected."

Manfrediz said the study confirmed a lot of blurring of the lines between personal and business activities, but understanding the scope was one of the more interesting findings. "Employees are telling us they're doing it significantly and employers are aware of it but feel there is a disconnect" between the level of control and employees wanting more and more access.  *

Upgrade Your Broadband

As you know, broadband internet pricing and speeds are a constantly changing environment. Whether you have cable or DSL, the pricing and speeds are improving all the time. However, these upgrades don’t always automatically apply to your locations with existing service in place. While sometimes, a carrier may upgrade your service without informing you, that’s not always the case, especially with DSL.

 

When conducting a telecommunication invoice audit, it’s important that you engage the vendors on these improvement opportunities for cable internet and DSL. When reaching out to your vendor contact or customer service representative, inquire about improved speed options available at your location for a reduced or equivalent price. If you haven’t done this within a year, odds are in your favor.

 

This effort can also succeed even if you’re under an existing contract for your cable internet or DSL. You’ll want to do some product research prior to reaching out to the vendor. With accurate knowledge of the current product your vendor is marketing you’ll often find that there are better speeds available for less money. This will give you the approach you need to succeed in a new contract negotiation, as the vendor will typically be receptive to an extension of terms for the new speed and price.

 

This is just another way to reduce telecom expenses when conducting an audit, and you may get improved performance out of it as well.

Customer Service Record

I had the privilege of meeting with a Telecom team and their Manager recently.   I had been asked by them to come and demo our new Telecom cost management software tool, Clearview-as-a-Service (CaaS).   

The team was a really solid group.  They ticked off some impressive stats, achievements and successfully completed projects.   I was impressed. 

During the demo, I began to talk about the bible of all things Telecom - the Customer Service Record (CSR) and how the information pulled from the CSR was absolutely accurate, stored and reported on.  I noticed a few of the analysts squirm, but kept going.  At one point, the group's manager blurted out "Geez, I don't think we've ordered CSRs in years.  We know we should, but just calling the vendors to order them is a huge ordeal.   When the CSRs finally roll in, we need someone to translate the data and enter it into our spreadsheets - with the volume of lines we have, it could take one of my people over a  month, working full-time to read and enter the data.  I don't have that bandwidth or  that kind of time."

I like that he was being honest.   He understood  the value of the CSR - the need to have exact circuit/line numbers, locations, amounts, quantities and on and on - but acknowledged that the job was just too big to accomplish with his current team.   In this economy, he certainly was not going to get the approval to hire on more staff, either.  

All this CSR information, just sitting out there waiting to be analyzed - and it hadn't been tackled in years.

I wish you could have seen his smile when I told him that we would order all the CSR's, and dump all of their data into our auditing tool for them.   Hello accurate inventory!   Hello ability to deep dive audit!   They took a huge step toward telecom expense control and cost reduction.      

I just love a happy ending....    In just 60 days with us, they are going to begin to see a difference.   Honesty is definitely the best policy.

During my 25 years of experience in running IT and telecommunication in manufacturing, complex services, consulting and government, most of the companies when asked did not know how much they spent annually on telecommunication services. This includes wireless devices, wired devices, data and voice circuits and their total telecommunication related inventory. Knowing the answer to that question is the first step in achieving true bottom-line business cost reduction.

When a company is not aware of their telecom spend or is not organized in a way to make this possible then strategic cost reduction is not easily achieved. The key to any process improvement or strategic telecom cost reduction initiative is to understand all the components that make up the telecom expense control. The 30 thousand foot overview of your Telecom Expense Control Questionaire

Quick, Executives - Can you answer the following off the top of your head?

  1. Do you * really* know the dollar amount of your total annual Telecom expense?
  2. Would you like to slash an average of 30% off your annual Telecom expense?
  3. Are you confident that your Telecom/IT staff is giving you accurate reporting so that your company can make the best decisions with regard to your Telecom cost management and expense analysis?

Your turn, Management - Can you answer the following?

  1. Do you have access to the correct financial metrics that your leaders depend upon for making better and more informed business decisions?
  2. Are you certain your Telecom/IT analysts are giving you accurate Telecom information to pass on to upper management or negotiate with vendors?
  3. During budgeting periods, do you have access to accurate vendor spend ratios, trending, spend make-up, etc. for reliable strategic forecasting?
Last but not least, Telecom/IT Adminstrators (Admins.) - do you have these answers at your fingertips?

  1. Are you able to confidently confirm that you have each and every inventory item accounted for - including user, spend, location as well as an ongoing list of work in progress (WIP) issues that include billing errors and variance fluxes?

I'm guessing the answer for you, Admins. - is probably no.   You do the best you can with the tools provided, but you do not have software that allows you to focus less time on the day-to-day critical information, and more time on critical projects.   

Because all the time (or very limited time) the Admins Spend on these critical functions funnel right to the top, Managers and Executives, a "no" answer to this portion of the questionnaire should make you nervous: If their data isn't 100% accurate - then the reporting wheels fall off for everything moving forward.

The current telecom expense management (TEM) competitive landscape is made up of TEM solution providers focused on the upper end of the market (companies with over 5,000 employees). According to “The Value of TEM to the Small to Mid-Size Business (SMB)” authored by AOTMP, “there is a common perception of greater effort and cost than financial gain” causing “small and medium size businesses to shy away from implementing a TEM program.” They further report that, “the keys to a productive and financially beneficial TEM program are establishing an inventory of telecom services, features, configurations, charges and service providers, and maintaining invoice accuracy.” This report also stated that, “technology assists in unifying a TEM program. SMB companies can simplify work flow, eliminate duplicate tasks and relate TEM information into usable views via technology.”

Deciding on the Best Carrier for your Business

At Valicom we have found that one of the best ways to reduce telecom expenses is by going out to Request For Proposal (RFP) for inactive or soon to be inactive contracts. Even if a Client doesn't want to change Carriers, they may be surprised to find changes other Carriers have made since they last looked into their services. These could be changes in service, pricing, equipment and more.

Are you ready to negotiate a new contract? Sending the RFP out and waiting for the replies are the easy parts. Writing the RFP and compiling the information are another story. You may be asking yourself a few questions before you get started. How do I know what questions to ask? How do I compile the loads of information I get back from each Carrier? And most importantly, how do I know I am making the best business decision?

Our answers to those questions are to create a decision matrix. Start with criteria which will help make a decision that is right for the needs of your company. For example, if you are sending an RFP for cellular services a few items that may be important to your business are service, contract terms and pricing. Now that you have the main items of importance listed, break them out further. If your Company does business internationally, you may want to add domestic and international coverage under the service category. Once the detailed criteria has been laid out, you will want to give each item a percentage of importance. Not only will this information help you develop your list of questions, it will also help you grade each Carrier. While you are compiling each carrier's response you can then look for the specified criteria and grade each response accordingly. Add up the grades to see which Carriers best fits your needs.

My years of experience managing Information Technology and Telecom continues continuous to teach me that company's expense control, or lack of it, are problems that are resolved on a regular basis, but Telecom Expense management is not one of those problems that can be fixed once and then ignored.
